I fired a senior colleague at SME Value Advisors.<\/p>\n\n\n\n<p>Don\u2019t get me wrong: this wasn\u2019t because of downsizing. (In fact, we\u2019re hiring even during this period.) It was because I finally had to address the fact that the colleague wasn\u2019t performing at his job.<\/p>\n\n\n\n<p>I had interacted with this individual a few times while he worked at reputed companies. I felt he would be a good fit to grow <a href=\"https:\/\/www.smevalueadvisors.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">SME Value Advisors<\/a>, and hired him. But within three months, it became clear that I had made a mistake.<\/p>\n\n\n\n<p>He demanded a salary equal to what he drew at his previous company. Our firm burned cash to match it. He said we needed a nicer office if we wanted more business. So we moved to a larger, posher area. He wanted autonomy and I gave it to him. But he never kept up his end of the bargain.<\/p>\n\n\n\n<p>Warren Buffett looks <a rel=\"noreferrer noopener\" href=\"https:\/\/www.businessinsider.com\/warren-buffett-hire-people-with-integrity-heres-how-to-find-them-9?IR=T\" target=\"_blank\">for three traits<\/a> while hiring people \u2013 integrity, intelligence, and energy. If the first trait is missing, he doesn\u2019t look any further. I focus on two additional ones \u2013 discipline and commitment. Integrity was not a problem with this individual. But on all the other aspects, he bombed.<\/p>\n\n\n\n<p>He showed no resourcefulness to tackle challenges. His lack of energy was evident in everything, from the way he shook hands to the way he conducted himself at work. During the lockdown, his discipline worsened, indicating his lack of commitment. He wouldn\u2019t revert for weeks on the status of tasks. Finally, the water level rose above the head and I had to sack him.<\/p>\n\n\n\n<p>The above experience reinforced three important lessons I\u2019ve learned about hiring people. I hope you find them useful too.<\/p>\n\n\n\n<hr class=\"wp-block-separator is-style-dots\"\/>\n\n\n\n<h4>1. Remain Mindful While Hiring<\/h4>\n\n\n\n<p>Hiring fast can make us feel like the business is growing. Businesses hire as if they\u2019re <a rel=\"noreferrer noopener\" href=\"https:\/\/en.wikipedia.org\/wiki\/Fast_chess\" target=\"_blank\">playing fast chess<\/a> because they need a job done quickly, or because capital is available. But what are the odds that you\u2019ll find someone good when you hire at speed? And what are the repercussions of hiring at scale?<\/p>\n\n\n\n<p>When you scale with ineffective people, your startup\u2019s or business\u2019 output could drop by up to 90%, <a href=\"https:\/\/t.co\/nZwwYiIJ7F?amp=1\" target=\"_blank\" rel=\"noreferrer noopener\">Charlie Songhurst says<\/a>. This is not just because of people\u2019s low productivity, but also because managing them takes a toll on you. You\u2019re always fire-fighting instead of delegating tasks and focusing on the bigger picture.<\/p>\n\n\n\n<p>Take your time to hire people, especially for senior positions. It might feel counter-productive at that moment. But in the long term, it\u2019ll decide the path for your company.<\/p>\n\n\n\n<p>Which brings me to the next question: How does one identify whether the individuals possess the traits we look for?<\/p>\n\n\n\n<hr class=\"wp-block-separator is-style-dots\"\/>\n\n\n\n<h4>2. Look for The Right Traits<\/h4>\n\n\n\n<p>It\u2019s tempting to hire an ex-colleague or someone with distinguished credentials on paper. There\u2019s nothing wrong with feeling impressed by achievements. But as Buffett <a rel=\"noreferrer noopener\" href=\"https:\/\/www.cnbc.com\/2019\/07\/12\/billionaire-warren-buffett-to-mba-students-this-is-the-key-to-success.html\" target=\"_blank\">says<\/a>, those are not qualities that set winners apart from the rest of the pack. What sets winners apart is how they use their intelligence to solve your problems.<\/p>\n\n\n\n<p>Degrees, awards, and experience highlight the past. You hire <a href=\"https:\/\/www.smevalueadvisors.com\/blog\/index.php\/reinvent-business\/\" target=\"_blank\" rel=\"noreferrer noopener\">for the future<\/a>. Anyone whose skills cannot help you solve future challenges is a liability. So look for people who function well in the real world, not just in a boardroom. Such people are assets. And to build a value-creating business, you need plenty of assets.<\/p>\n\n\n\n<p>I\u2019ve been experimenting with something new lately. During interviews, I ask people how they can demonstrate the five traits: integrity, intelligence, energy, discipline, and commitment. I also senior-level applicants what they would do if they get the role. This gives me insights into <a href=\"https:\/\/www.amazon.com\/Mindset-Psychology-Carol-S-Dweck\/dp\/0345472322\" target=\"_blank\" rel=\"noreferrer noopener\">their mindset<\/a> an overview of how they apply the above traits. Let\u2019s see how it works out.<\/p>\n\n\n\n<p>These steps help us identify whether the person will be a good fit for our firm and culture.<\/p>\n\n\n\n<hr class=\"wp-block-separator is-style-dots\"\/>\n\n\n\n<h4>3. Fire Early if You\u2019re Wrong<\/h4>\n\n\n\n<blockquote class=\"wp-block-quote\"><p>\u201cI have never regretted firing someone. I have only regretted how late I did it.\u201d \u2013 Anonymous<\/p><\/blockquote>\n\n\n\n<p>It\u2019s not necessary that the person who <em>appears<\/em> as the best fit <em>is<\/em> the best fit. While gauging their skills, you\u2019re essentially guessing. And the thing about guessing is that you can get it wrong.<\/p>\n\n\n\n<p>At such times, leaders could get emotional, like I did. I felt obliged to the individual since he had left a lucrative job for me. I kept hoping that he would eventually prove his worth. But your experience must have shown you the same thing as mine, that in 90% of cases, the day when they take up the reins never arrives.<\/p>\n\n\n\n<p>Don\u2019t be afraid to let people go. But I\u2019m not advocating knee-jerk firing either. I\u2019m asking you to give people the tools to prove themselves: <a href=\"https:\/\/www.smevalueadvisors.com\/blog\/index.php\/wealthy-entrepreneurs\/\" target=\"_blank\" rel=\"noreferrer noopener\">systems, processes<\/a>, guidance, and ample opportunities. And as a good leader, your gut will tell you when the time is up. It\u2019s futile to stretch a chewing gum after that.<\/p>\n\n\n\n<p>It might hurt in the moment. But it feels incredibly liberating afterwards because you realize that you did the right thing, and you can move forward with more speed.<\/p>\n\n\n\n<hr class=\"wp-block-separator is-style-dots\"\/>\n\n\n\n<h3>Summing Up<\/h3>\n\n\n\n<p>An organization\u2019s effectiveness depends less on software and more on people. After all, the people drive the software and not vice versa. This is why it\u2019s important to:<\/p>\n\n\n\n<ol type=\"1\"><li>Be mindful while hiring (especially while hiring leaders).<\/li><li>Look for the right traits in the people you hire.<\/li><li>Let go of people early if you realize you were wrong.<\/li><\/ol>\n\n\n\n<p>What are the lessons you\u2019ve learned when it comes to hiring?
